"We sent the campaign materials to all distributors on Monday. By Friday, the sales manager calls asking if you're sure the message reached the field." Sound familiar? Your campaign was planned, approved, produced — but became just another PDF lost in the WhatsApp group. The field promoter never knew it existed. The distributor's salesperson found it "too complex" and focused on what they already know. The problem isn't your campaign quality. It's that it wasn't structured to survive translation to the indirect sales force endpoint.

You send: institutional presentation (15 slides), product catalog (32 pages), updated commercial policy, support materials, action timeline, campaign briefing and "call if you have questions." The distributor receives: too much information to process during the daily rush. Result? They pass along "the main points" to the team — which are the points they managed to absorb in 3 minutes of diagonal reading. Field reality: If your communication doesn't fit on a phone screen without scrolling, it won't be read completely. If it has more than 5 main points, only the first 2 will be executed.
Your campaign explains what to do, but not why it matters for the distributor's business. "Focus on priority mix" is a vague command. "Focus on priority mix because it yields superior margin per sale" is executable context. The field salesperson needs to understand three things in 30 seconds:
You communicate, the distributor confirms receipt ("ok, understood"), and everyone moves to execution. Three weeks later, you discover "understood" meant completely different interpretations. The distributor understood they should push product X. You wanted them to offer combo X+Y to specific customers. Result: they burn X inventory with aggressive discounts, Y doesn't move, and you discover too late. The critical gap: Between "received the message" and "executing as planned" exists an abyss that nobody validates before go-live.

Define exactly when, where, with whom and until when. Clear limits eliminate choice paralysis and prevent focus dilution. Template: "[exact period] + [specific target audience] + [delimited product/line]" Example: "90 days, pharmacy clerks only, hypertension and diabetes customers" is infinitely more executable than "awareness campaign to expand base." Why it works: The salesperson knows exactly when NOT to worry about the campaign. This increases the chance they'll execute when they should.
The script must be specific enough to be replicated by different people without distortion. Structure template:
Define a metric that can only be achieved if the action is executed correctly. "Sales increase" doesn't work (too generic). "X switches per week per store" works (only happens if clerk actively offers).
Template: "[quantifiable metric] that can be tracked [frequency] via [system/process]" Why specific metrics matter: If the distributor achieves results without following the process, you discover there's a better path. If they don't achieve results following the process, you adjust execution.
Before go-live, confirm the distributor really knows how to execute. Don't just ask "understood?" Ask them to demonstrate, explain or simulate. Template: "[person] can [demonstrate/explain/execute] [critical aspect] to [validator] before [deadline]" Example: "Clerk recites 3 arguments to supervisor before approaching customer" or "Promoter demonstrates application technique to supervisor and explains benefits of 3 main products." The crucial difference: Validated aptitude eliminates most execution problems before they become result problems.

Clear benefit for distributor: Does your campaign have concrete commercial objective for who will execute (not just for you)?

ACTION - Structured template:
The CLARA Framework doesn't solve all indirect channel problems. But it solves the most basic one: ensuring your strategy reaches the endpoint with sufficient fidelity to be executed. Each CLARA element attacked a specific cause of communication noise. Context eliminates resistance ("why would I do this?"). Limit eliminates paralysis ("when exactly?"). Action eliminates interpretation ("how do I do it?"). Result eliminates subjectivity ("did it work?"). Aptitude eliminates late problem discovery ("did they really understand?").
